AI SDRs: what they do, what they cost against a human SDR, and how to test one

An AI SDR is cheap per email and expensive per mistake. The question isn't whether it can send more than a person; it's whether its meetings turn into pipeline at a cost you can defend.

Short answer

An AI SDR is software that does the outbound work of a sales development representative: it builds a prospect list, researches each contact, writes and sends email sequences, sorts replies and books meetings for account executives. Most can run in approval mode, where a person signs off each message, or autonomously. Judge one on cost per qualified opportunity against your human SDRs, measured on a randomly split list, not on emails sent or meetings booked.

  • A median human SDR costs about $117,000 a year with benefits, before tools (Bridge Group pay, BLS benefit share).
  • AI SDR pricing is per contact, per action or per seat; cost per held meeting depends entirely on your meeting rate.
  • Keep spam complaints under 0.1%: Google's hard limit is 0.3%.
  • LinkedIn's user agreement bans bots that send messages or add contacts.
  • Start in approval mode, split one list at random, and compare qualified opportunities, not meetings.

This guide is for sales leaders, SDR managers and founders deciding whether an AI SDR (sometimes called SDR AI) should take over some or all of their outbound prospecting. It covers which parts of the SDR job the software really does, a cost comparison built from public pay data, the sending rules that can sink a pilot, the types of AI SDR tools, and a six-week test. For the wider category, including agents that answer website chats or phone calls, see the guide to AI sales agents.

What an AI SDR does, task by task

A human SDR's job is more than sending email. Here's how the work splits.

SDR taskWhat AI SDR tools doHow well, in practice
Build a prospect listPull companies and contacts from a database against your criteriaGood if the data is current; check fit on a sample
Research each accountSummarize the website, news and hiringGood, but facts need dates and sources
Write the first emailDraft from the research and your positioningFluent; often generic unless the research is specific
Follow upSend a sequence on a scheduleVery good: it never forgets
Sort repliesClassify interested, not now, unsubscribe, out of officeGood; check how it handles unsubscribes
Handle objectionsAnswer common pushback by emailFair; risky on price and scope
Book the meetingOffer times and send a calendar inviteGood
Qualify on a callMostly not done; some use AI voiceWeak, and voice calls carry consent rules
Hand off to the account executiveWrite a summary of the threadGood if the AE actually reads it

The pattern: AI SDRs are strongest at persistence and volume, and weakest at the judgment calls in the middle of a conversation. That's why many teams use them on lower-priority segments while human SDRs keep the top accounts. For the human version of the role, see the sales development representative guide.

What a human SDR costs, from public data

Vendors often compare their price with a guessed SDR salary. Use real figures instead.

  • Pay. The Bridge Group's 2025 SDR report, from 351 B2B companies, puts median on-target earnings at $80,000 ($55,000 base and $25,000 variable).
  • Benefits. The Bureau of Labor Statistics found that wages and salaries were 68.5% of employer compensation costs for full-time private-industry workers in June 2026, with benefits making up the rest.
  • Loaded cost. $80,000 ÷ 0.685 = about $116,800 a year, before data tools, a sequencer and management time.
  • Output. The same Bridge Group report gives a median quota of 10 held meetings a month, a 3.0-month ramp and 1.9 years' average tenure. Only 60% of SDRs were at quota.

Illustrative arithmetic: a new SDR who ramps at half pace for three months and then hits quota for nine books 10.5 × 10 = 105 held meetings in year one. $116,800 ÷ 105 = about $1,112 per held meeting, and more for the 40% who miss quota.

What an AI SDR costs per meeting

AI SDR pricing comes in three units, checked on vendors' own pages on 26 October 2026:

  • Per contact: AiSDR's pay-as-you-go plan charges $1.50 per person prospected.
  • Per action: Salesforce prices agent actions at 20 Flex Credits each, about $0.10, from $500 per 100,000 credits.
  • Per seat or subscription: others charge a monthly fee per user or a flat plan with credits, and some publish no price at all.

With per-contact pricing, the cost per held meeting depends on one number you can only get by testing: how many contacts it takes to get one held meeting.

Held meetings per 100 contactsFees per held meeting at $1.50 a contact
1.0$150
0.5$300
0.2$750
0.1$1,500

Add the time someone spends approving messages and reading replies. At $54 an hour (the BLS average employer cost per hour for a full-time private-industry worker, June 2026), five hours a week is about $14,000 a year.

The fair comparison is cost per qualified opportunity, because AI-booked meetings may convert worse. If your human SDRs' held meetings become qualified opportunities 60% of the time, an AI SDR that costs a third as much per held meeting breaks even at a conversion rate of 60% ÷ 3 = 20%. Below that, it's more expensive however cheap the emails are.

The sending rules that sink AI SDR pilots

  • Spam complaints. Google's sender guidelines require every sender to keep its reported spam rate below 0.3% and recommend keeping it below 0.1%. At 1,000 emails a day, 0.1% is one complaint. Volume is the AI SDR's selling point and its biggest risk.
  • Authentication. Senders of 5,000 or more messages a day to personal Gmail accounts must set up SPF, DKIM and DMARC and support one-click unsubscribe. Set these up for any domain an AI SDR sends from.
  • CAN-SPAM. The FTC says the law "makes no exception for business-to-business email", sets penalties of up to $53,088 per violating email, and holds you responsible for email others send on your behalf. Every message needs honest headers and subject lines, your postal address and an opt-out honored within 10 business days.
  • LinkedIn. LinkedIn's user agreement (effective 3 November 2025) prohibits using "bots or other unauthorized automated methods" to add or download contacts or send messages. An AI SDR that automates LinkedIn puts the account it runs on at risk.
  • Phone. The FCC treats AI-generated voices as artificial voices, so telemarketing calls with them to mobile numbers need prior express written consent.

This is general information, not legal advice.

Types of AI SDR tools

TypeHow it worksFits when
All-in-one outboundData, research, writing, sending and reply handling in one productYou have no outbound process yet and want speed
Inbound AI SDRAnswers website visitors and form fills, qualifies and booksInbound volume outruns your team, especially out of hours
Agent inside your CRMWorks from your CRM records and your existing email setupYour CRM data is clean and you want one system of record
Research-firstFinds and explains accounts and drafts outreach; a person sendsYour list quality is the bottleneck, not your sending capacity

The last type keeps a person between the software and the prospect. Bebop works this way: describe the companies you want, and it finds matching companies and contacts, explains why each fits and writes a playbook and draft outreach for each, while your reps decide what to send.

Worked example: a six-week AI SDR pilot

Illustrative example. The company and numbers are invented to show the method.

The team: Halcyon Managed IT (halcyon.example) sells managed IT and cybersecurity to dental groups and accounting firms with 20 to 200 employees. It has two SDRs.

The setup: 1,200 contacts at in-profile accounts, split at random into two groups of 600. The AI SDR emails one group from a separate, authenticated sending domain; the SDRs work the other the usual way. For the first two weeks the AI SDR runs in approval mode. The SDR manager grades 50 drafts: 37 ready to send, 9 needing edits, 4 rejected (two cited 2023 news as recent, one confused two similarly named firms, one claimed a certification Halcyon doesn't hold). Two rules follow: no trigger older than 12 months, and no claims about certifications.

The results after six weeks:

AI SDRHuman SDRs
Contacts600600
Spam complaints1 in about 1,700 emails (0.06%)0
Positive replies14 (2.3%)19 (3.2%)
Held meetings811
Qualified opportunities36
Direct cost$900 in fees + 30 hours of review at $54 = $2,520About three weeks of one SDR: 3 ÷ 52 × $116,800 = $6,738
Cost per held meeting$315$613
Cost per qualified opportunity$840$1,123

What it shows: the AI SDR was cheaper per opportunity, but 3 against 6 opportunities is far too few to call a winner, and the reply-rate gap is within normal noise at 600 contacts. What the pilot did prove: deliverability held, the review caught the failure modes, and cost per held meeting is in a workable range. Halcyon moved the AI SDR to accounts under 50 employees, kept the SDRs on the larger ones, and set up a second round of 2,000 contacts per group.

How to run your own pilot

  1. Write the pass marks first: spam complaints under 0.1%, a positive reply rate at least half the human rate, and a target cost per qualified opportunity.
  2. Send from a separate, authenticated domain so a bad week doesn't hurt your main domain.
  3. Split one list at random into an AI group and a human (or no-contact) group. Never compare different lists.
  4. Run approval mode for two weeks. Grade 50 drafts and turn every rejection into a rule.
  5. Track each group through the funnel: delivered, positive replies, held meetings, qualified opportunities.
  6. Read every negative reply. They tell you what prospects think of the messages.
  7. Decide on cost per qualified opportunity, and only when each group has enough opportunities to compare. If not, extend or enlarge the test.

What to ask an AI SDR vendor

  • Where do the contacts come from, and how do you check emails before sending?
  • Can I see and edit every message before it goes out, and switch that off per segment later?
  • How are unsubscribes honored across every sequence and mailbox?
  • Do you automate LinkedIn? How does that square with LinkedIn's user agreement?
  • What is the billing unit, and what does a contact that bounces or never replies cost me?
  • Can I export every message, reply and contact if I leave?

Next step: if list quality is your real constraint, read how AI lead generation works and how to audit the records it gives you.

Questions people ask

What is an AI SDR?

An AI SDR is software that does the outbound work of a sales development representative: building a prospect list, researching contacts, writing and sending email sequences, sorting replies and booking meetings for account executives. Some versions handle inbound website visitors instead. Most can run in approval mode, where a person signs off each message, or autonomously. They're usually priced per contact, per action or per seat.

Can an AI SDR replace a human SDR?

For some segments, partly. AI SDRs handle list building, research, follow-ups and reply sorting well, but they're weaker at live conversations, qualification calls and judgment about which accounts deserve effort. Many teams give the AI SDR lower-priority accounts and keep humans on the best ones. Decide with a randomly split test that compares cost per qualified opportunity, not meetings booked.

How much does an AI SDR cost?

Published prices vary by unit. As examples checked in October 2026, AiSDR charges $1.50 per person prospected on its pay-as-you-go plan, and Salesforce prices agent actions at about $0.10 each. The cost per held meeting depends on your meeting rate: at one held meeting per 100 contacts, $1.50 a contact works out to $150 per meeting in fees, before the cost of reviewing messages.

How much does a human SDR cost compared with an AI SDR?

The Bridge Group's 2025 report puts median SDR on-target earnings at $80,000. With benefits at 31.5% of compensation costs for full-time private-industry workers (BLS, June 2026), that's about $116,800 a year. At the median quota of 10 held meetings a month after a three-month ramp, year one costs roughly $1,112 per held meeting. Compare that with an AI SDR's measured cost per qualified opportunity, not its price per email.

What are the best AI SDR tools?

The right tool depends on your bottleneck. All-in-one outbound tools suit teams with no outbound process; inbound AI SDRs suit teams with more website visitors than they can answer; CRM-native agents suit teams with clean CRM data; research-first tools suit teams whose list quality is the problem. Shortlist two, run each on a randomly split list for six weeks, and compare cost per qualified opportunity.

Is it legal to use an AI SDR for cold email?

In the US, generally yes, if every message follows the CAN-SPAM Act: honest headers and subject lines, a physical postal address and an opt-out honored within 10 business days. The FTC says there's no exception for business-to-business email and you're responsible for what a tool sends for you. Separately, automating LinkedIn messages breaches LinkedIn's user agreement, and AI-voice calls to mobile numbers need written consent.
